80% of marketers say they’re under pressure to adopt AI. Only 6% have actually integrated it into their workflows. This isn’t a story about technology access - it’s about organizational readiness, data ownership, and who’s about to get left behind.

What the Supermetrics Report Actually Found

On July 14, 2026, Supermetrics released its AI Readiness Gap report - a survey of 435 marketing leaders across the U.S., U.K., Germany, Australia, and Singapore.

The headline number: 85% of organizations lack a formal AI strategy or clear ownership of AI initiatives. Just 15% report a defined roadmap with measurable success metrics.

Supermetrics CEO Anssi Rusi put it plainly: “AI alone isn’t the answer. AI needs high-quality data, transparency and trust, and it needs to be integrated in a way that marketers understand what it does and have control over it.”

Translation: AI is a layer, not a plugin. It runs on your data infrastructure. If that infrastructure is weak, AI amplifies the mess rather than cleaning it up.

Three Blockers Behind the Gap

The report identifies three structural problems holding teams back:

Data quality is low. Only 11% of organizations describe their marketing data as “extremely high quality, accurate, and accessible.” Half of all teams wait 1-3 business days to get answers to ad-hoc data questions. Only 7% receive real-time responses. You can’t run AI-powered decisioning on data that arrives three days late.

Systems aren’t integrated. 40% of SMB teams and 34% of enterprise teams cite missing integration between analytics platforms and activation platforms. Data sits in one place, actions happen in another. AI can’t bridge the two if the plumbing doesn’t connect.

Marketing doesn’t own the data strategy. 52% of marketing teams report that their data strategy is defined by external teams - not the CMO or marketing leadership. When you don’t own the data strategy, you can’t own the AI outcomes.

This is why 80% pressure doesn’t convert to 80% implementation.

The Consumer AI Wave Is Already Ahead of You

While brands work through their internal AI readiness gap, consumers are already using AI agents to shop for them.

Braze’s 2026 data projects consumer adoption of AI agents in purchasing to jump from 19% to 46% by end of 2026. McKinsey estimates agentic commerce will generate $3-5 trillion globally by 2030.

This creates a new optimization problem: you’re not just optimizing for customers anymore. You’re optimizing for customers’ AI agents - systems that make purchasing decisions autonomously, read pricing data differently, weight reviews differently, and don’t respond to emotional ad creative.

71% of marketing leaders in Braze’s Retail Review acknowledge that AI agents have already weakened their ability to maintain direct customer connections. Without a real AI strategy and clean data, you’re essentially letting consumer AI route buyers to whoever has the better structured data.

Vietnam and Southeast Asia: Individual Fluency vs. Organizational Readiness

Vietnam is a useful case study for this gap. The country ranks second in Southeast Asia for individual AI adoption - 26.5% of working-age population using AI (Microsoft Global AI Diffusion Report, Q1 2026), behind only Singapore at 63.4%. 39% of Vietnamese workers are classified as AI pioneers - double the global average. 93% of Vietnamese enterprises have adopted or explored AI, the highest rate in the region.

But “explore” is not “integrate.”

According to the State of AI in Marketing 2026 (MMA + Decision Lab, released July 15), 57% of Southeast Asian marketers are at Stage 3-4 adoption - Early Adoption and Expansion. Most use AI for isolated content creation, not connected data workflows.

The pattern: high individual fluency, low organizational infrastructure. Workers who use ChatGPT every day are still sitting inside organizations that lack real-time data access and clear AI ownership. That’s the same gap Supermetrics documented globally - and it shows up sharply in the region.

Who Closes the Gap First?

The Supermetrics report identifies a clear pattern: organizations that move past the readiness gap don’t win by buying more expensive AI tools. They win by resolving the three structural blockers first - data ownership, system integration, and AI governance clarity.

Once those are in place, AI activation becomes fast and measurable. Without them, every AI initiative stays stuck in the experimental phase.

In Southeast Asia, the organizations that consolidate their data infrastructure now - even without cutting-edge AI tools - will have a structural advantage when agentic commerce fully arrives. That window is narrowing. By the time 46% of consumers are using AI agents to make purchasing decisions, the readiness window will have closed for most.

The question for any marketing team in 2026 isn’t “which AI tool should we use?” It’s “who owns our data strategy?”

The Supermetrics report named something I've seen repeatedly in Southeast Asian marketing teams: AI pressure flows top-down, but data ownership flows sideways - to engineering, to BI teams, to agencies. Marketing doesn't own the pipeline that AI needs to run on. Vietnam is interesting here. Individual AI adoption is exceptional - 39% of workers classified as AI pioneers, double the global average. But that individual fluency doesn't automatically translate to organizational AI readiness. Teams using ChatGPT daily while still waiting 1-3 days for ad-hoc data answers is not AI-powered marketing. It's manual marketing with an AI writing assistant. The brands that will win the agentic commerce wave aren't the ones with the most AI tools. They're the ones who consolidated their data ownership before the wave hit. In 2026, that window is closing fast.
